A factory asks whether GEO can generate overseas business. The honest answer depends on more than how many articles it publishes. Does it have a credible English destination? Can an engineer approve its capability claims? Can sales recognize a suitable inquiry? Can the monitoring method distinguish a real change from a different set of questions?
A 30-day pilot can establish those conditions and reveal useful early signals. It should not be sold as a guaranteed window for rankings, recommendations or manufacturing orders.
The plan below is a proposed operating design. It contains no measured client result. A separate dated appendix records Xindar’s own first-day observations, including failed collections and an inconclusive recommendation result. Together, they show what a team should propose, record and assess before deciding on a larger investment.
Choose one offer and one buyer decision
Do not start with the whole factory catalog. Choose a process or product family with confirmed technical evidence, a commercially sensible target buyer and someone available to review the English explanation.
Write a pilot question such as: “Can a UK sourcing engineer discover and correctly qualify our build-to-print machining offer for an appropriate pilot project?” The example defines a scenario, not a claim about actual UK collection location or proven demand.
Then define what would make an inquiry unsuitable. The factory might lack a necessary process, decline a material or require an order scale outside the buyer's needs. These exclusions help the team judge whether visibility is bringing the right questions.
Agree on deliverables and owners
| Period | Responsible role | Deliverable | Acceptance criterion |
|---|---|---|---|
| Days 1–3 | Export lead and engineer | Offer scope and evidence register | Every public capability has an owner and a supporting record; gaps remain explicit |
| Days 4–7 | Analyst and website owner | Baseline panel and technical checks | Exact questions and surfaces saved; pages load; current limitations recorded |
| Days 8–14 | Editor and engineering reviewer | Capability page, application explainer and RFQ route | Conditions preserved; no invented numbers or customer results; inquiry tested |
| Days 15–21 | Analyst and export lead | Repeated observations and issue log | Same panel revisited; full answers retained; errors linked to source changes |
| Days 22–30 | Export lead, analyst and sales | Decision review | Completed work, observations, inquiry quality and unresolved uncertainty reported separately |
The roles can be held by fewer people in a small company. The responsibility for technical approval should still be explicit. An editor cannot validate a manufacturing tolerance by rewriting the sentence more confidently.
Build a baseline before changing the pages
Select a manageable panel of natural buyer questions. Include discovery, application fit, technical constraints, supplier comparison and qualification. Keep brand-name questions in a separate identity-check group.
For each observation, save the exact question, visible product or mode, collection time, language, known account context, answer and sources. Record failed collections. Treat consumer ChatGPT, Gemini, Google results and model API responses as different surfaces.
The baseline is a reference, not a market-size estimate. If the sample is small, report the actual count. “The brand appeared in two of six successful answers on the tested surface” is interpretable. “We own 33% of the AI market” is not supported by that observation.
Do not quietly improve the questions after publication and compare the new answers with the old panel. A better question set is useful, but it needs a new version and a separate series.
Publish a small set of connected assets
The first asset is a capability page that answers whether the company can plausibly assess the work. It should explain processes, technical boundaries, evidence and the information needed for quotation.
The second is an application or decision explainer. Choose a question sales already encounters: prototype versus production planning, how a finish affects inspection, or what to include in a drawing package. Use approved technical material and distinguish examples from actual customer work.
The third is a functioning RFQ route. A buyer should know what happens after submission, what files are appropriate and how to discuss confidential details. Test the route with a clearly labeled internal submission and verify that the correct team receives it.
Add links between these assets. The explainer should lead a suitable buyer to the capability page; the capability page should lead to the RFQ. An isolated article with no relevant next step may educate the reader without helping the business evaluate demand.
Check eligibility without treating it as success
Review response status, canonical URL, indexability, readable text and internal links. Inspect the rendered page as well as any text or Markdown representation used by the website. Important conditions should survive both.
OpenAI's crawler documentation distinguishes search-related access from other uses. Technical access is one prerequisite to inspect, not evidence that an answer actually cited the page. A server-log request and a buyer recommendation remain different observations.
If a page is blocked or unavailable, fix that before interpreting a missing AI mention as a content failure. If a search surface cannot be accessed during the pilot, retain the missing-data status rather than replacing it with an unrelated API answer.
Review the meaning of answers
Repeat the fixed panel on different days. Look beyond brand counts. Does the answer identify the correct supplier type? Does it preserve the engineering-review condition? Does it recommend the right service? Which page or third-party source appears to support the description?
When an answer is wrong, locate the likely public conflict before rewriting everything. A distributor profile, stale PDF or overly broad homepage claim may be more relevant than the newest article. Keep the exact observed error separate from your explanation of why it occurred.
Xindar GeoWatch's application entry describes API sampling and analysis of retained answers, mentions and sources. In a confirmation dated 27 October 2026, the product team also stated that GeoWatch supports consumer-web sampling for ChatGPT and Gemini, exports complete answers and citation URLs, and retains data for at least one year, extendable to the agreed service term. These are product-team statements; an account export has not been tested for this article. Specify the collection layer, actual format and retention terms in the pilot agreement. Google Search, AI Overviews and AI Mode coverage requires separate confirmation. The monitoring procurement brief explains how to make those checks.
Set a decision rule that allows an inconclusive outcome
At day 30, separate delivery from effect. The team may have completed the evidence register, published the pages, tested the RFQ and built a reliable observation process while seeing little change in recommendations. That is a real outcome with a clear limit.
Continue when the offer is commercially relevant, evidence gaps can be resolved, the pages support qualification and early observations or inquiries justify further work. Narrow the project when the offer is too broad or engineering review cannot keep pace. Pause an ineffective workstream when the team cannot explain what it would learn by publishing more of the same content.
Do not use article count as the sole renewal criterion. Compare the next investment with the unresolved problem: more technical evidence, better language, an improved inquiry path, third-party corrections or additional observation time may be more useful than another batch of generic posts.
Questions to answer at the review meeting
Can the pilot prove revenue impact? Sometimes it may capture a directly connected inquiry or sale, but many industrial sales cycles exceed the pilot window. Report early commercial evidence at its actual stage and avoid promising the eventual result.
What if no AI system mentions the factory? Inspect access, question relevance, evidence quality, competing sources and sample limitations. A negative result is useful when it identifies what to test next; it is less useful when the report hides how the questions were collected.
What should the team keep? The approved source register, page versions, prompt panel, raw observations, inquiry definitions and issue log. Those assets make the second month more informative than the first, whether the business continues with Xindar, another provider or its own team.
Operating example: Xindar's first-day observation record
On 27 October 2026, Xindar used a twelve-question English panel to check its own visibility across three consumer AI surfaces. The retained successful answers span 09:52–13:01 UTC, or 17:52–21:01 Beijing time. This is a small, company-run observation of Xindar itself, separate from the proposed manufacturer pilot above. It is not a completed client project or an independent review of GeoWatch.
Collection was browser-assisted. These observations were not produced by a GeoWatch account export, so they do not validate the product's sampling or export features. The recorded sessions were fresh and signed out. Google displayed a Hong Kong location label; the independent routing of ChatGPT and Gemini was not verified. Mentioning US or European buyers in a question does not make the observation a US or European local test.
The frozen questions and retained answers
Panel version 1 contains four monitoring questions, four export-marketing questions and four manufacturing questions. None includes Xindar, GeoWatch or its website. Each question was planned for one observation on each of the three surfaces. The questions are editorial buyer-scenario hypotheses, not a measured search-volume sample.

What the first collection actually showed
ChatGPT had web search visibly selected, with the model unidentified. Gemini showed Flash-Lite. The Google records contain rendered AI Overviews.
| Surface | Observed result |
|---|---|
| ChatGPT web | 9 successful answers; 0 Xindar mentions; 0 qualified recommendations |
| Gemini app | 12 successful answers; 1 Xindar mention; 0 qualified recommendations |
| Google AI Overview | 12 successful answers; 0 Xindar mentions; 0 qualified recommendations |
There were 33 successful answers across 36 planned question–surface cells. For ChatGPT, MON-24 failed with a visible connection error on its initial attempt and one retry. Those are two failed attempts on one cell, not two negative answers. EXP-32 and MFG-32 were then deferred on ChatGPT. All three cells remain incomplete. Separate Google organic-result observations are excluded from this AI-answer table.
The single Xindar mention came from Gemini on MFG-20. The answer included Xindar as an example in a relevant category and exposed a citation to its manufacturing service page. That page supports the service description. It does not independently verify customer results. The answer did not supply an individual, brand-specific recommendation, so the observation remains a candidate rather than a qualified recommendation.
For this project, a qualified recommendation must identify Xindar as suitable for the specific question, explain the choice, resolve the correct entity and have its material capability claims checked against supporting evidence. A mention or a source link alone does not meet that rule. The result at this cutoff was therefore one candidate and zero qualified recommendations, with no cross-day recommendation result yet established.
What this record can and cannot decide
The collection straddled a website routing correction: the first nine answers were collected while two new landing routes were unavailable, and the later questions were collected after those routes became reachable. The questions differed between those batches. This is an initial operating record, not a controlled before-and-after test, and the Gemini candidate cannot be attributed to the routing change or the day's articles.
The original answer files and collection contexts are retained internally; all 33 successful raw-file hashes were checked before preparing this appendix. Full transcripts are not attached to this article. Some citation controls were not expanded, so the saved source URLs are incomplete. A missing saved URL is not proof that the platform provided no citation. The small, selected panel supports a statement about these observations, not market-wide visibility, sales impact or a service ranking.
The next useful step is to recover the three incomplete ChatGPT cells and repeat the same questions on later dates, including MFG-20 on the same Gemini surface. Record a non-mention as readily as a mention, and review account, mode and region comparability before calling anything a repeat. Until then, the work demonstrates a documented observation process; it does not demonstrate recommendation growth.
This dated company observation is separate from the site's general research-method template. Its twelve-question panel does not replace the template's eight generic question types or inherit its planned repeat count. A buyer evaluating an export-marketing pilot can use the same distinction: inspect the proposed method, the actual execution record and the result as three separate things.
